Capability is not the same as fit for purpose

A firm shopping for legal AI tends to ask what the tool can do. It is an understandable question and an incomplete one, because a system that can do anything in general does very little in particular until someone makes it fit into practice. A blank instrument of enormous capability is, on the first morning, of almost no use to a tax adviser or a litigator, because it knows nothing of how either of them works.

Being fit for purpose, in other words, is not something you can find on a comparison sheet - the fit between what a tool can do and what this practice actually needs done has to be made. It is work. And the questions that decide whether legal AI earns its place are not about the tool's capabilities at all. They are about that work: who does it, where, and when.

Legal Engineering is the work of fit

Legal Engineering is the name for that work - shaping a general system into something specific to a practice. Prompts that carry how a particular team approaches a particular task. Workflows that string the steps into something that runs the same way each time. Grids that structure the analysis a group performs again and again. Assistants that hold a firm's own positions and house style. Knowledge bases drawn from the firm's material rather than the world's.

It is the difference between a capable tool and a tool that understands how this firm, this practice, this team actually works. The capability was bought. The understanding has to be built.

The trap of building it once

The temptation is to treat this building as setup - a configuration done once, at the start, by specialists, and handed over complete. Scope the requirements, encode them, ship the configured tool, and move on. It is the same trap the first piece in this series described for deployment, wearing different clothes: the belief that fit is an event rather than a practice.

A tool engineered once is fitted to the firm as it was imagined on the day of engineering. But the firm does not hold still to match that imagining. Its positions sharpen and shift. New kinds of matter arrive. People discover, only through use, that the thing they asked for is not the thing they needed. And the technology itself gains capabilities that open possibilities no one could have specified at the start. A fit fixed at the beginning does not stay a fit. It drifts.

Requirements are found in the work, not before it

This is the part most easily missed. The requirements for useful legal engineering are largely unknowable in advance. A practice learns what it needs from a tool by using the tool on real matters, under real pressure, and noticing where the friction is.

The valuable workflow is rarely the one named in a kickoff workshop. It is the one discovered in month four, when someone realises the same review has been done by hand for the tenth time and could be a built thing instead. You cannot interview your way to these questions in advance. They surface in the doing, which means engineering has to be present in the doing.

The most literal forward deployment

Here the phrase stops being a figure of speech. Legal Engineering, done well, is forward deployment in the most literal sense available for legal AI platforms.

Forward, because the work has to sit at the front line - inside the practice, beside the lawyers handling live matters, with legal judgment in the room rather than relayed through a requirements document and interpreted at a distance. The fit of a legal tool to legal work cannot be engineered by someone who neither does the work nor sits near those who do.

Deployed and ongoing, because the building never reaches a final state. It is refined as the practice learns, as the firm's positions evolve, as the models change what is worth attempting. The engineer's job is not to deliver a configured tool and depart; it is to keep the tool fitted to a moving target.

This is also why the people who do this work tend to carry legal backgrounds and stay close to the client. It is not incidental. You cannot shape the fit of something you do not understand, from far away, in a single pass. The work is legal as much as it is technical, and it is continuous as much as it is initial - which is to say, it has to be deployed forward, or it is not really being done.

Forward, and kept there

There is a bigger point hiding in that. When a firm's tools keep fitting, the firm itself is changing - its way of working adjusts, week by week, as the technology and the market move. That is how a firm keeps up with the curve instead of falling behind it. In other words, this continuous engineering is doing a second job on the side: it is transformation, happening in small everyday steps instead of one big program. The difference comes down to this. A tool engineered once was fit for purpose on day one. A tool engineered at the front line, and kept there, stays fit for purpose as the purpose itself changes, and that is the firm that stays relevant while everything around it keeps moving.
